[Your dedicated team]

Your Galadrim expert team

We build a bespoke team, committed and accountable for the success of your product. Our experts are your direct contacts from design to ongoing production, and the setup flexibly adapts to your needs at each stage.
+36
Product Manager

He studies your users' needs, defines your product's strategy, scopes the perimeter, and prioritises features. He oversees daily operations and ensures deadlines are met.

+40
Product Designer

He conducts user interviews, designs the user journeys, then the mock-ups for all screens and their states, right up to edge cases and error messages. For structuring decisions, he produces a navigable prototype to make an informed choice.

+14
Tech Lead

He defines the architecture, technological choices, and integration methods for your information system. He reviews team contributions, arbitrates technical debt, and liaises directly with your technical management on security and scalability.

+142
Software Engineer

He develops features, tests them, puts them into production, and then operates them: no one takes over code they haven't written. He clarifies design decisions by identifying early what will be expensive to build or maintain.

+34
AI Engineer

He establishes feasibility on your real data before any development, then builds the processes and control interfaces through which your teams validate the results. He instruments quality, safeguards, and execution costs before going live.

You

You designate a decision-making contact, open access to a few end-users, and validate the end of each cycle. Two to three hours per week are sufficient, and this allows decisions to be made in days rather than weeks.

[The product cycle]

Four stages, from framing to measured value

These four stages overlap and repeat. A living product is never 'finished': it enters a continuous improvement cycle.

  • Framing
    Step 01

    Framing and needs exploration

We start with your challenges and your users, not a list of features. We facilitate workshops with your teams, observe real work, analyse the uses of existing tools if there are any, and compare market solutions. Each need is arbitrated between three options: develop, buy, or assemble existing components.
  • Design
    Step 02

    Design phase

We design solutions that are desirable for your users, technically feasible, and economically viable. Ideation workshops, user journeys, screen structures, then final mock-ups: you validate each milestone. When a subject remains unclear, we build an interactive prototype rather than writing another specification. In parallel, the Tech Lead validates feasibility and resolves integration uncertainties.
  • Development
    Step 03

    Development in short cycles

Technical scoping continues throughout the project: we isolate complexity, progressively reduce risks, and document our decisions as we execute. Developments follow a simple requirement, to get it right first time: systematic cross-review, automated tests, continuous integration and deployment pipeline. You continuously track progress and validate each feature on a demonstration environment.
  • Delivery
    Step 04

    Go-live, evaluation and evolution

Going live is not the end of the project, it's the beginning of measurement. We instrument the product from development to monitor its operation and observe real usage. We continuously supervise production, keep libraries up to date for security, and prioritise subsequent developments based on what your users actually do - not what we assume.
01/04
[Our convictions]

Four convictions that guide each of our projects

Our method adapts to your context. These four principles, however, never change.
Prove quickly rather than promise

Prove quickly rather than promise

A prototype tested with real users is better than a hundred-page specification. We look for the first proof of use as early as possible, and only commit to heavy development once this proof is obtained.
Starting from the field

Starting from the field

We will observe your teams working before designing the first screen. The true business rules are neither in reports nor in documentation: they are with those who apply them every day.
An end-to-end responsible team

An end-to-end responsible team

The people who design your product are the ones who develop it, put it into production, and operate it. No handover to a maintenance team that wasn't involved in the decisions.
Measure the impact

Measure the impact

The number of features delivered is not a result. We define a value indicator with you for each workstream, and we only industrialise what improves it.
What we expect from you

The quality of a product depends as much on your commitment as on ours. Specifically: a decision-making contact available two to three hours per week, access to a few end-users, and validation at the end of each cycle. It's little, but it's essential.

Insurance brokerageAutomationOdealim

Automate the processing of tens of thousands of customer requests per month

This brokerage group received tens of thousands of client requests each month via email, mobilising employees across several departments. We designed the automation solution through iterations, with a business lead on the client side and regular dialogue with representatives from each future user department - production management, claims management, accounting. Result: automation adopted by teams who had co-built it, handling a flow of tens of thousands of requests per month.

[Artificial intelligence]

We use AI to design and develop, not just to sell it

Our teams rely on AI at every stage of the product cycle. The benefit is direct: less delay before the first proof, and more time dedicated to crucial decisions.
01

In design

Our Product Designers explore several interface avenues in a few hours, map the entirety of a journey's edge cases (errors, empty screens, network losses), and evolve a feature while respecting the existing component library.
02

In development

Our Software Engineers extract the business knowledge embedded in legacy software to prepare for its modernisation, generate validation tests, and automate the review of contributions to maintain a consistent quality level.
03

In project management

Our tools transform your feedback into actionable tasks, detect schedule drift risks before they become visible, and automatically produce reports, cycle summaries, and release notes.
04

And for our own operations

We automate our invoicing and recruitment with our own agents, whose important decisions are still validated by a human. We test on ourselves what we deploy for you.

Each engineer has a tools budget and regular training on their use. No client data circulates in a tool you haven't approved.

[What we measure]

Verifiable commitments, not promises

We track four categories of indicators, automatically extracted from our production pipeline and shared with you.
Delivery quality

Delivery quality

Time between a feature's development and its going live, proportion of regression-free deployments, average time to recovery after an incident.
Commitment adherence

Commitment adherence

Proportion of cycle commitments actually met, measured cycle after cycle.
Robustness

Robustness

Service availability, number of critical incidents, time allocation between evolutions, corrections, and technical debt reduction.
Satisfaction

Satisfaction

Quarterly measurement with your business contacts, and escalation of weak signals before they reach the steering committee.

On certain projects, we agree to link part of our remuneration to the impact achieved. The principle is simple: you formalise a business objective and a budget envelope, and in return, we propose a success indicator, a pre-defined measurement protocol, and a quantified commitment.

Automatically generate 300,000 product sheets per year

This European leader in private sales organises several thousand sales per year, each requiring the drafting of complete product sheets; a team of thirty people spent several minutes per sheet. We developed a solution that automatically generates product sheets, and translated the general management's objectives - reducing costs and time to market - into a single indicator: the production time of a validated sheet, measured according to a predefined protocol on a representative sample. Result: approximately 300,000 sheets produced per year, and remuneration contractually linked to the value generated.

[An evolving setup]

We start small, we scale up when value is proven, then we rationalise

Team size follows product maturity, never the other way around.

Exploration

A lean, versatile team demonstrates the value of an uncertain initiative in less than four weeks. If the proof isn't there, you haven't committed to a refactoring budget.

Consolidation

Once the value is demonstrated, we strengthen the team to industrialise Delivery, deepen user understanding, and drive adoption. Key people remain in place: knowledge isn't lost.

Optimisation

When the product is mature, we scale down the setup to secure operations and manage your budget, by retaining the people who know the product.
HypergrowthOptimisation of the systemProject X Paris

Managing the product budget during x8 hypergrowth

This ready-to-wear brand multiplied its turnover by eight between 2018 and 2025, with a continuously expanding network of boutiques and resellers and permanent technical needs for its POS software and management system. After the design and development phases, we deliberately tightened the setup - part-time Product Manager, Product Designer and Tech Lead, full-time Software Engineers - to maintain the service level at the fairest cost. Result: a budget controlled over time, without loss of quality or product culture.

Validate the automation of buying guides in 3 weeks

The two titles wanted to know if it was possible to automate the production of their buying guides, without undertaking a heavy project based on an unverified hypothesis. A tight-knit team developed a complete demonstrator in three weeks - automated processing chain, application base, creation and editing interfaces, online deployment. Result: a tool immediately adopted by the production teams, and an investment decision made based on facts.

[Taking over existing systems]

Ageing software, providers already in place: two situations we know well

Most of our projects do not start from scratch. Our method integrates existing elements, both technical and human.
Taking over a legacy software

Taking over a legacy software

We begin with an objective assessment: technical audit, screen mapping, user interviews, evaluation of the technical debt to absorb. We identify what to build upon before deciding what needs replacing, then we replace progressively, without service interruption.
Working alongside other providers

Working alongside other providers

We adopt the coding standards, production pipelines, and processes already established by your IT department or your partners. Our objective is not to impose our organisation, but to make the collective efficient.
Real estateAudit then redesignZimmermann Immobilier

Auditing before redesigning a 20-year-old business software

This major player in rental management in French-speaking Switzerland, managing over 13,000 properties, relied on software developed internally for twenty years, with obsolete technologies and redundant user journeys. We conducted a complete technical and functional audit before any line of code, to objectify the debt, validate the feasibility of evolutions, and define a prioritised action plan. Result: a redesign initiated on known foundations, without late discoveries.

[FAQ]

Some frequently asked questions from our clients

A demonstrator or a first prototype in three to four weeks within a focused scope. A first version in production between six and twelve weeks depending on complexity.
At the end of the scoping, based on a prioritised scope. We systematically distinguish technical estimation from commercial negotiation, and we tell you what is uncertain rather than burying it in a margin.
You see it before us: the tracking board is always open and commitment adherence indicators are shared at each cycle. A deviation is addressed by reducing the scope of the next cycle, not by discovering the problem at delivery.
Yes, that's even the most common case. Our teams integrate with your rituals, your tools, and your standards, and continuously transfer their skills.
A decision-making point of contact for two to three hours per week, access to a few end-users during scoping, and a validation at the end of each cycle.
Yes, and it's not a separate service: the same team oversees the product, applies security updates, and drives subsequent evolutions.
